Automation ROI Worksheet
Work out whether an automation pays for itself before you buy: hours saved, loaded cost, error and revenue effects, full costs, payback, ROI and a worst case.
Use this worksheet to test whether an automation pays for itself before you buy it. It is the printable version of the worksheet in how to calculate the ROI of AI automation: the same lines, A to M, in the same order, with the same formulas. Fill in one sheet per process, or one per project if it bundles several processes.
Use monthly figures throughout. To turn a weekly figure into a monthly one, multiply by 52 and divide by 12 (about 4.33).
Before you start: measure your baseline
Measure the process as it runs today for two to four weeks. Without a baseline, every line below is a guess, and after launch you can't prove the gain.
| What to record | Where to find it | Your figure |
|---|---|---|
| Runs per month | Phone logs, tickets, invoices, orders, bookings | ______ |
| Minutes per run | A stopwatch sample of 20 real runs, including switching between tools | ______ |
| Hourly wage of the person who does it | Payroll records | ______ |
| Errors per month, and the cost to fix each | Accounting corrections, refunds, the complaint log | ______ |
| Conversion rate and gross profit per sale | CRM stages, your accounts | ______ |
